I'm assuming the picture a few replies up is just a picture of the *Sword Coast Raiding horse*. ... Not necessarily the *Medium Black Horse* upgraded via astral diamonds. I can't really tell without an explanation from someone who can confirm they made the actual upgrade.

The fact of the matter is... people are feeling forced to spend money on companions while being teased, in-game, that their current companions could potentially be just as good if they only had access to tomes that are "coming soon". So far I have only run across this issue with the "Orc Assault" skirmish, specifically. The chest awards 1000 Astral diamonds, but I go to refine those diamonds and there are only 600, or 400, or 200... sometimes even the full 1000, but rarely. It's pretty annoying.
