Something needs to be done about the Zen exchange rate. I don't want to be spending money every time I get a lockbox, and the astral diamond exchange rate is outrageous. Sure, if I didn't have a full time job and a trust fund to live off of, I'd be playing all day long and have no problem. But I've given D&D a TON of money since Wizards of the Coast was TSR! I play because I love D&D. Please don't make me (us - I'm sure many others agree!) feel I have to stop playing Neverwinter because I can no longer afford it!
If you think you're going to spend a lot of time on neverwinter, invest in this trade above all others. It makes you passive astral diamonds, enabling you to buy zen at any exchange rate. With an army of alts you purchased from the zen you got for AD, you can grow your slave army into your main income. Granted, as the economy of xbox is just starting, there are other ways to make AD than just leadership, but take it from me, I wish I had known how beneficial leadership was when I was starting.
I've seen that possibility, trust me. However I'm a casual gamer. I get maybe 5 or 6 hours a week to play. I don't have the time (or the money!) to invest. I'm certain I'll get there eventually, but that's long-term, and getting to that point will be expensive.
And when my preorder of Batman: Arkham Knight rolls in, I'll be splitting time. I plan to play Neverwinter for a long time, but not just ALL the time.
I'm not going to say doing leadership is the most entertaining way to earn AD, the fact that xbox has no gateway to at least make it easier is horrifying. I would say that if you are planning on staying, do it. It will take about 3-4 months to reach lvl 20 leadership and after that you will have 12 hours tasks you can set 3 times and collect 2x a day netting you a bare minimum of 9600 rAD/day per character at max level leadership. This isn't counting the rare leadership task that unlock at lvl 13 that grants the same amount of rAD.
And if I wanted to max my time mining astral diamonds, what would a casual gamer like me choose to do? PvP? Daily Dungeons?
Do all your dailies, every day. That is by far the most fulfilling way to make AD. Max out your 24k a day refining cap if you can, and put in zen orders while the price is still low! An accountwide mount is a good first buy if you're thinking of staying a while, but really, at this point you don't NEED to spend money to play this game. The game is so fresh at this point. Enjoy it, I miss the simpler times.
Leadership profession, try selling stuff on the Auction House, Daily's from Rhix (I believe Skirmish daily is paying out 3K at level 45ish, que time is fast, and can complete 3 in about a 1/2 hour) in Protectors's Enclave, and Invoking (scales with level) multiple daily come to mind as sources to gain AD.
Events can grant additional AD.
As far as I know, there haven't been any Call to Arms or other similar events run yet on XB1, when those are live participatation can result in rare drops that include stuff like companions and mounts.
I seriously want to *feel* like I don't have to pay for this game. I know I don't *need* to, but the way it's presented is they make me feel like I *have* to, know what I mean? I don't *need* more than two character slots. I don't *need* lockbox keys. I don't *need* Zen. But to progress in the game as a casual player, I almost *have* to to get anywhere at that pace. Does that make sense?
Of course it does, we're all in the same ship. I'm letting you know HOW to get those things. Leadership, dailies, and time. If you can't invest the time, it's going to have to be a different sort of investment. That's why leadership was my first suggestion. It will always provide for you, once you get it to lvl 20.
I have a level 16 GWF and a SW still in the tutorial. And I started April 1st. I just don't have the time to progress as quickly as I'd like. I'd love to quest for hours every day, but if I'm able to get an hour in a day I'm lucky. It's why I put DA:Inquisition down, because I just don't have the time to invest in it.
But when Elder Scrolls 6 comes out, well, then, I'm calling in sick for a week! hehe ...
And your insight is appreciated, BTW ... don't think I'm simply poo-pooing your advice. It's just frustrating to *want* to play and get ahead and feel handcuffed by the pay-to-play model.
Its more of a "pay-not-to-wait" kind of thing. It's entirely possible to be wildly successful in this game without ever spending a penny. But I'm not going to lie and say there isn't a LOT of work and time doing it that way. If you do decide to invest a bit into the game, just try to make sure those things either A) improve your quality of life in game, or is an actual investment, make your money work for you.
The best way I know to make option B a reality for you is to tell you to invest in all things leadership. Adventurers (probably insanely expensive right now), footmen (r3 worker), extra character slots, these are all the best kinds of ways to accomplish this. I would (depending on the price) even encourage you to buy 4 blue workers (of any type) to unlock the 100% speed task for all your characters.

I'm sorry to break it to you, but there's a reason it's a pay to win model. You can play hours on end every day to be good, or be casual and pay real cash to catch up. You can't be playing 2-3 hours daily with no cash spent to be as good as you seem to want. You just can't.

I understand they want to allow players who are seemingly cursed with bad luck (speak from many years of experience), but there REALLY should be another way to get keys. Events, legendary drops, purchase from merchants with high level seals, etc. Most will argue: trade AD for zen, then buy, but being on console (as stated a bit above) players are greedy turds. Lowest I have seen is 180AD each, and that was for a whole day after launch. So far I have collected 190 lockboxes, with only enough zen (from their screw up with Dragonborn character reroll token refund) to open 14 (again HAMSTER luck got me 8 companion packs and no mounts).
I played the beta, and friends play the PC version, so I was willing to pay into this game. I just feel the amount of bugs and the mechanics of the game are lackluster for the amount of money players are sinking into it. And don't even get me started on the horrid "these million people got what you can't seem to get to save your life! hahaha!" plastered on the screen every five seconds...

It's an MMO. Wealth comes with time invested.

you don't "need" anything in game that costs zen to play the game.
you may "want" something in game that costs zen to enhance your in game experience.
it's a choice, and totally our choice if we want to pay real money to pony up for anything.
